In 2019, a menswear startup founder I know — let's call him David — placed a $15,000 order with a factory he found on Alibaba. The samples looked good. The communication was fast. The price was competitive. Everything checked out.
The bulk order arrived six weeks later. The stitching on the lapels was inconsistent. The fabric had a slightly different hand-feel from the sample. The shoulder padding sat 2mm higher than it should have. To a non-expert, the suits looked fine. To David's clients — men paying $1,200 for a custom garment — they were unacceptable.
David lost three clients in two months. His brand's reputation, which he'd spent two years building, took damage that took another year to repair. All because he asked the wrong questions during the vetting process.
After 15+ years in bespoke suit manufacturing — and partnerships with over 5,000 clients across 50 countries — I've seen every version of this story. The factory that overpromised. The sample that didn't match the bulk. The shipping terms that hid $3,000 in surprise costs.
Here are the seven questions that separate a reliable manufacturing partner from an expensive mistake. If your factory can't answer these clearly and comfortably, walk away.
1. What Is Your Minimum Order Quantity (MOQ)?
MOQ is often the first filter. Many large factories require 200-500 pieces per order — great for mass production, terrible for a boutique studio testing a new design. Look for a manufacturer that offers flexible MOQ, ideally starting at 50 pieces. This allows you to test patterns, fabrics, and market response without overcommitting capital.
At HARCHOY, our standard MOQ is 50 pieces. For long-term partners, we can discuss even more flexible pilot arrangements.
2. Do You Offer White-Label / Private Label Service?
If your brand matters (and it does), you need a manufacturer that fully supports white-label production. This means: your labels, your tags, your packaging, and zero factory branding on the finished garment. Verify this explicitly — some factories claim white-label but include their internal tags. Ask to see samples of previous white-label work from other clients.
3. How Do You Handle Shipping and Import Duties?
This is where many overseas partnerships break down. When your factory ships FOB (Free on Board), you become responsible for freight, customs clearance, import duties, and last-mile delivery — costs that can add 15-30% to your order. The alternative is DDP (Delivered Duty Paid), where the factory handles everything door-to-door with a fixed, transparent price.
For European and North American buyers especially, DDP eliminates the single biggest source of surprise costs. Ask explicitly: "Do you offer DDP to my country?"
4. What Fabrics Can You Source?
Your manufacturer's fabric access determines your product quality ceiling. The best factories have direct relationships with premium mills. Ask for specific mill names: Loro Piana, NISHIOKA Orimono, Holland & Sherry, Drago. If they cannot name their mill partners, that is a red flag.
Also ask about fabric certifications (OEKO-TEX, Woolmark) and whether they can source seasonal collections or limited-run fabrics for your exclusive designs.
5. What Are Your Production and Delivery Timelines?
In bespoke manufacturing, speed without sacrificing quality is the competitive advantage. The benchmark for a high-quality OEM factory:
- Design proposals: within 72 hours
- Sample production: 7-9 days
- Bulk production: 15-20 days (depending on volume)
- DDP shipping to Europe: 7-10 days
If a factory quotes significantly longer than this, ask why. It may indicate capacity issues or an inefficient production line.
6. Can I Visit Your Factory or See a Virtual Tour?
A factory that is proud of its operation will be transparent. Ask for a virtual tour video, photos of the production floor, or the ability to visit in person. The condition of the workspace, equipment, and worker environment tells you more about quality than any brochure ever will.
Look for: organized cutting tables, modern pressing equipment, clear quality inspection stations, and proper lighting.
7. What Happens If There Is a Quality Issue?
Every manufacturer occasionally has issues — the difference is how they handle them. Ask about their quality guarantee policy. The strongest signal of confidence you can get is a refund or credit policy on first sample orders. Some manufacturers even offer a 50% refund on your trial order if you are not satisfied — even if the error is on your side. That level of confidence is rare, and it is exactly what you should look for.
